Key Metaphors or Frameworks

The Leaky Bucket Metaphor: Most companies focus on pouring more water in (new logos) without measuring the holes (churn). The GRR vs NRR Lens: GRR tells you how healthy your base is; NRR tells you how well you grow within it. A company with 85% GRR and 110% NRR has strong expansion but a serious churn problem that expansion is masking. This project forces both lenses to be visible simultaneously.

Use this when: A client references NRR but cannot state their GRR, suggesting they may be using expansion to mask retention issues.

Target Motion

This project applies to any B2B SaaS company with a recurring revenue model — SLG, PLG, or hybrid. It is most critical for companies with annual or multi-year contracts where renewals are discrete events, but also applies to monthly subscription models where churn tracking and cohort analysis are required.

Not a fit for: Companies with purely transactional (non-recurring) revenue models. Companies pre-product-market-fit with fewer than 20 customers, where manual tracking is still feasible. Companies that already have a mature CS platform (Gainsight, ChurnZero) with retention reporting fully configured and Finance-validated.

Common Belief Barriers

"We already track renewals in a spreadsheet — it works fine." — Spreadsheets break at scale. They require manual updates, create version control issues, and cannot provide real-time visibility. HubSpot

Alternative CRM for companies on the HubSpot ecosystem. Supports recurring revenue tracking, deal pipeline for renewals, and custom reporting. HubSpot's recurring revenue analytics (available in Sales Hub Enterprise) provides built-in NRR and churn tracking.

Gainsight

Customer Success platform that provides renewal management workflows, health scoring, and retention dashboards. Used when the client has Gainsight deployed and wants to integrate retention reporting with CS workflows like playbooks and CTAs.

ChurnZero

Customer Success platform focused on real-time churn alerts, renewal forecasting, and customer engagement tracking. Particularly common among mid-market SaaS companies ($5M-$30M ARR).

Vitally

Lightweight CS platform popular with smaller SaaS companies. Provides product usage analytics alongside renewal tracking.

Billing System (Stripe, Zuora, Chargebee)

Source of truth for actual invoiced revenue, subscription terms, and payment status. Required for Finance reconciliation of retention metrics — CRM data alone is often incomplete or delayed.

2. Subscription Data Quality

  • Clean data (contract start/end dates, values, renewal dates populated for 90%+ of accounts) → Can move to build quickly after definition alignment
  • Partial data (50-90% populated, some gaps) → Requires data cleanup phase before reporting is reliable
  • Poor data (under 50% populated, missing fields, no contract object) → Significant data model and backfill work required; add 30-50 hours

3. Contract Complexity

Multiple Approaches

Approach 1: CRM-Native Build

  • Criteria: Company uses Salesforce or HubSpot as primary system, no external BI tool, standard annual contracts
  • Execution: Build subscription data model, reports, and dashboards entirely within the CRM. Renewal automation via native workflow tools (Salesforce Flow, HubSpot Workflows). Fastest path to value.

Approach 2: CRM + CS Platform Integration

  • Criteria: Company has Gainsight, ChurnZero, or Vitally deployed alongside CRM
  • Execution: Metric definitions and data model in CRM, but renewal management workflows and operational dashboards in CS platform. Executive dashboards may live in either system depending on stakeholder preference. Requires bidirectional sync configuration.

Approach 3: Data Warehouse / BI-Driven

  • Criteria: Company has multiple revenue systems (CRM + billing + CS platform), complex contracts, or an existing data warehouse/BI tool mandate
  • Execution: Metric definitions in a shared document, data model spans multiple systems, calculations run in data warehouse (Snowflake, BigQuery) or BI layer (Tableau, Looker). CRM provides source data; BI provides the reporting layer. Longest implementation but most flexible.

Subscription Data:

Full export of current account/contract data including: contract start dates, end dates, contract values (ARR/MRR), renewal dates, current renewal owners, and account status. Minimum 12 months of historical data preferred for backtesting.

Finance Records:

Historical retention metrics as reported to the board (last 4-6 quarters). Any existing NRR/GRR calculations, even if informal. Revenue recognition policies relevant to renewals, expansions, and contractions.

System Access:

CRM admin credentials with permissions to create objects, fields, automations, reports, and dashboards. Billing system read access (API or export). CS platform admin access if applicable.

Stakeholder Availability:

They calculate NRR and GRR based on whatever data they receive — but if the underlying definitions are not aligned with Finance, the numbers will not match board reporting. The real work in this project is not the dashboarding; it is the definition alignment between CS and Finance, the data model that captures every ARR movement correctly, and the validation against historical Finance records. The CS platform is a consumer of this infrastructure, not a replacement for it.

You do not need perfect historical data to start. The project establishes the definitions, data model, and capture mechanisms going forward. Even 6 months of clean data provides enough for baseline metric calculation and trend identification.
