- Implement a global survey throttle: No contact should receive more than 1 survey per quarter (or per 90 days). This applies across all survey types (NPS, CSAT, CES).
- Prioritize by business value: If a contact is eligible for both NPS and CSAT in the same period, NPS takes priority (strategic metric) unless CSAT is triggered by a critical interaction.
- Coordinate across teams: Marketing surveys, product surveys, and CS surveys must share a suppression list. This requires cross-functional agreement on survey cadence.
- Use passive feedback channels: Replace some active surveys with passive methods -- in-app feedback widgets, support ticket sentiment analysis, conversation intelligence from Gong/Chorus.
Key validation:
Track opt-out rates alongside response rates. If opt-outs increase even as sends decrease, survey fatigue is still present. Target: opt-out rate below 2% per campaign.
Edge Case 5: NPS in a New Company with No Baseline
Scenario:
A Series B SaaS company with 150 customers has never run a formal NPS program. They want to "know their NPS" but have no historical data to compare against.
Challenge:
Without a baseline, a single NPS score is meaningless in isolation. Is NPS 30 good or bad for this company? The industry benchmark (30-41 for B2B SaaS) provides a reference, but the company's specific context (product maturity, recent outages, market competition) matters more.
Approach:
- Set the first survey as a baseline, not a judgment: Communicate to leadership that the first NPS score is a starting point, not a verdict. The value comes from tracking change over time.
- Segment the baseline: Even with the first survey, segment by customer size, lifecycle stage, and product tier. This creates multiple baselines for more granular tracking.
- Run two consecutive surveys before drawing conclusions: The first survey sets the number; the second survey tells you if it is improving, declining, or stable.
- Combine with qualitative data: Use the verbatim responses from the first survey to build the initial action plan. Themes from open-ended feedback are actionable even without historical comparison.
- Set realistic targets: Aim for NPS improvement of 5-10 points per year, not an absolute target. "Move from 28 to 38 in 12 months" is more meaningful than "achieve NPS 50."
Key validation:
After 3 survey cycles (9-12 months), the company has enough data to establish a meaningful trend line. At that point, set formal targets based on their own trajectory, not just industry benchmarks.
