- Use a pre-built deck template rather than custom design. Focus time on populating data, not formatting slides.
- Deliver a "Version 1.0" pack with explicit notation of what needs refinement. Plan a follow-up engagement to do the full audit, definition alignment, and automation.
- Target 12-15 slides maximum for the investor version: Executive Summary (2 slides), Revenue & Growth (2 slides), Acquisition (2 slides), Retention (2 slides), Pipeline & Forecast (2 slides), Unit Economics (2 slides), Appendix (2-3 slides).
Key validation:
Have the CFO review every number in the investor pack before distribution. A single wrong number in an investor deck damages credibility far more than a missing metric.
Edge Case 5: Reporting Pack Adoption Failure
Scenario:
The reporting pack was delivered 3 months ago. It was used for one board meeting, then stopped being updated. The internal owner left the company. No one knows how to pull the data.
Approach:
- Diagnose why adoption failed. Common reasons:
- Update takes too long (>8 hours per cycle)
- Owner left and no backup was trained
- Data sources changed (new CRM, new tool) and the extraction broke
- Leadership stopped asking for it (no demand signal)
- Rebuild the update runbook with reduced scope if the original was too complex
- Assign a new owner AND a backup -- two people must know how to update the pack
- Reduce update frequency if monthly was too aggressive. Better to have a quarterly pack that actually gets done than a monthly pack that dies after month 2.
- Tie the pack to an existing meeting cadence. If the leadership meeting already happens, make the pack a standing agenda item. If no one asks for it, no one will produce it.
Key validation:
After re-launch, check in at 30, 60, and 90 days: Is the pack being updated? Is it being used in meetings? Is the owner confident in maintaining it? If any answer is "no" at 90 days, the scope needs further reduction.
