Metric Hierarchy: Vanity vs. Revenue-Connected KPIs

What is it?

A metric hierarchy separates marketing metrics into tiers based on their proximity to revenue outcomes. Tier 1 (Revenue metrics): pipeline contribution, marketing-sourced revenue, CAC. Tier 2 (Funnel metrics): MQL volume, MQL-to-SQL conversion rate, pipeline velocity. Tier 3 (Activity metrics): email opens, page views, social engagement.

  • Misconception: All metrics should appear on the executive dashboard. Reality: Executive dashboards should focus on Tier 1 and select Tier 2 metrics. Tier 3 belongs in channel-specific operational views. Cramming every metric onto one screen reduces signal-to-noise ratio.

  • Misconception: High activity metrics mean the campaign is working. Reality: A campaign can generate thousands of email opens and zero pipeline. Without connecting activity to funnel progression, high Tier 3 numbers are meaningless for ROI decisions.

Attribution Models

What is it?

An attribution model defines the rules for how credit is distributed across marketing touchpoints that contributed to a conversion (MQL creation, opportunity creation, or closed-won deal). The three primary models are first-touch (credit to the initial interaction), last-touch (credit to the final interaction before conversion), and multi-touch (credit distributed across multiple interactions).

Why does it matter?

The attribution model directly determines which channels and campaigns appear successful in the reporting pack. Choosing the wrong model leads to misallocated budget. Common misunderstandings:

  • Misconception: Multi-touch attribution is always better than single-touch. Reality: Multi-touch requires clean, consistent tracking across all channels. If UTM parameters are inconsistent or offline touchpoints are not logged, multi-touch data will be unreliable. A well-executed first-touch model beats a poorly-executed multi-touch model.

  • Misconception: Attribution tells you the objective truth about marketing's contribution. Reality: All attribution models are simplifications. They are useful for directional decision-making and trend analysis, not precise accounting. The goal is consistency over accuracy.

Metric Ownership and Data Governance

What is it?

Metric ownership assigns a named individual accountable for each primary KPI's definition, data quality, and accuracy. Data governance establishes the shared rules for how metrics are defined, calculated, and reconciled across systems.

Why does it matter?

Without metric ownership, data quality degrades over time as definitions drift and data sources break. A metric glossary without an owner becomes stale within 90 days. Interpretation:

  • Below low: Indicates broken handoff, misaligned definitions, or data tracking gap. Investigate whether this is a real conversion problem or a measurement problem.
  • Above high: For MQL->SQL, rates above 40% may indicate MQL definition is too strict (qualifying leads that are already sales-ready) or too few MQLs being generated. Check volume alongside rate.

Variables explained:

  • Total Marketing Spend = All marketing costs including ad spend, tool costs, content production, and team salaries allocated to marketing (some clients include only variable spend; align on definition during kickoff)
  • Total MQLs Generated = Count of leads meeting MQL criteria as defined in the metric glossary, during the same period

Worked Example:

Given:
- Total Q1 marketing spend = $150,000
- Q1 MQLs generated = 600

Calculate:
- CPMQL = $150,000 / 600
- CPMQL = $250 per MQL

Validation:

  • For mid-market B2B SaaS, CPMQL typically ranges from $100-$300
  • If CPMQL exceeds $400, investigate: Is spend increasing without proportional MQL growth? Are MQL criteria too strict?
  • If CPMQL is below $50, verify MQL definition is not too loose (high volume, low quality)

Pipeline Velocity

Formula:

Pipeline Velocity = (Qualified Opportunities x Average Deal Size x Win Rate) / Average Sales Cycle Length (days)

Variables explained:

  • Qualified Opportunities = Number of sales-qualified opportunities created in the lookback period
  • Average Deal Size = Mean contract value of closed-won deals (use ACV for SaaS) [13]
  • Win Rate = Percentage of qualified opportunities that closed-won; B2B average is approximately 20% [13]
  • Average Sales Cycle Length = Mean days from opportunity creation to close; B2B SaaS average is 84 days [13]

Worked Example:

Given:

Formula:

5) Edge Cases & Deep Dives

Edge Case 1: Data Discrepancy Between MAP and CRM

Scenario:

Marketing Ops reports 300 MQLs from HubSpot. Sales Ops reports 260 MQLs in Salesforce. Leadership sees both numbers and loses confidence in the reporting pack. This is the single most common failure mode for Marketing Reporting Pack projects.

Challenge:

The discrepancy typically originates from sync timing differences, filter criteria mismatches, or lifecycle stage mapping gaps between systems. Because both numbers are "correct" within their respective systems, neither team believes their count is wrong.

Approach:

  1. Pull an MQL list from both systems for the same date range and compare record-by-record
  2. Identify the delta records — leads that appear as MQL in MAP but not in CRM (or vice versa)
  3. Categorize the causes: sync delay (leads not yet synced), filter exclusion (CRM has additional filters), definition mismatch (MAP and CRM use different MQL criteria), or duplicate handling (CRM deduplication removed records)
  4. Resolve each category: fix sync timing, align filters, unify definitions in the metric glossary, document deduplication rules
  5. Establish "source of truth" designation: pick one system as the official MQL count source and document why

Key validation:

Run a weekly reconciliation report for the first 60 days post-launch. If variance stays within documented tolerance (typically 2-5%), the system is working. If it exceeds tolerance, rerun root cause analysis.

Edge Case 2: New Company with Insufficient Historical Data

Scenario:

Client has been tracking MQLs for only 2-3 months. They lack the 6+ months of historical data needed to establish meaningful baselines, seasonal patterns, or trend lines.

Challenge:

Without historical baselines, every month's performance is "new." There is no context for whether 200 MQLs is good or bad, no seasonal adjustment, and no trend to extrapolate. Red/yellow/green status indicators have no reference point.

Approach:

  1. Use industry benchmarks (Section 3 above) as temporary baselines for the first two quarters

Edge Case 3: Multiple Business Units or Segments

Scenario:

Client operates two or more business units (e.g., Enterprise and SMB) or product lines with separate marketing budgets, different target personas, and distinct sales cycles. They want both consolidated and segmented views.

Challenge:

Blending metrics across segments produces misleading averages. A 15% MQL->SQL rate might mask that Enterprise is at 8% (struggling) while SMB is at 25% (healthy). Channel ROI calculations become meaningless when high-ACV Enterprise deals and low-ACV SMB deals are combined.

Approach:

  1. Build segment-level dashboards first, then roll up to consolidated view with clearly labeled segment breakdowns
  2. Define separate metric targets per segment (Enterprise MQL target vs. SMB MQL target)
  3. Use weighted averages for consolidated metrics, not simple averages
  4. Ensure CRM data has clean segment/BU tagging on every record (prerequisite before dashboard build)

After scoping the project around native Salesforce dashboards, the team discovers that Salesforce reporting cannot perform a required calculation (e.g., multi-touch attribution or cross-object joins needed for campaign-to-pipeline tracking). The chosen tool cannot deliver the approved design.

Challenge:

Switching tools mid-project adds 2-4 weeks and may require additional budget approval. Staying with the limited tool means delivering an incomplete reporting pack.

Approach:

  1. Document the specific limitation with a concrete example (e.g., "Salesforce cross-filter reports cannot join Campaign Members to Opportunities through the Contact role")
  2. Assess whether the gap affects a Tier 1 metric (must fix) or Tier 3 metric (can defer)
  3. For Tier 1 gaps: propose a hybrid approach — use the native tool for what it does well, add a supplementary tool (e.g., HubSpot attribution reporting, Google Sheets formula) for the gap
  4. For Tier 2-3 gaps: document as a known limitation and add to future enhancement backlog
  5. Never silently drop a metric from the reporting pack. Flag it and get stakeholder sign-off on the workaround or deferral
