The Post-Sale Pipeline: Most B2B SaaS companies invest heavily in their sales pipeline (Lead, MQL, SQL, Opportunity, Closed Won) but have nothing equivalent for what happens after the deal closes. The customer lifecycle is the post-sale pipeline. Just as you would never run sales without stage definitions and conversion metrics, you should not run CS without them.

When to use it: During executive buy-in conversations and when explaining why this project matters. It reframes the lifecycle as infrastructure the company already understands from the sales side.

When NOT to use it: With CS teams who may feel it reduces their work to a "pipeline" metric. For CSMs, frame it as "visibility that helps you prioritize" rather than "pipeline management."

Target Motion

This project is designed for Sales-Led Growth (SLG) and hybrid SLG/PLG motions where a defined handoff from Sales to CS exists and customer relationships are managed by named CSMs.

It applies to companies with:

  • A dedicated CS team (even if small --- 2+ CSMs)
  • A CRM as system of record (Salesforce or HubSpot)
  • Recurring revenue model (subscriptions, not one-time deals)

Not a fit for: Pure PLG companies with no CS team (they need product analytics-driven lifecycle tracking, not CRM-based). Also not ideal for services companies with project-based engagements rather than recurring customers.

Primary Tools

Salesforce

Primary CRM for enterprise and mid-market clients. Used to create the Customer Lifecycle Stage picklist field on the Account object, date stamp fields for each stage transition, Flow automations for automatic transitions, and screen flows for guided manual transitions. Salesforce reports and dashboards power the lifecycle funnel view and velocity metrics.

HubSpot

Primary CRM for SMB and some mid-market clients. Used to create lifecycle stage properties on the Company object, workflow automations for stage transitions, and calculated properties for duration metrics. HubSpot's native reporting builds the funnel dashboard.

Gainsight (if applicable)

Customer Success platform that consumes lifecycle data from the CRM. Used for health scoring, playbook automation, and CS team workflows. Requires bi-directional sync configuration with Salesforce. Source-of-truth rules determine which system "wins" for each stage.

ChurnZero (if applicable)

Alternative CS platform with native CRM integrations (60+ integrations including Salesforce, HubSpot, NetSuite) [6]. ChurnZero's Journeys feature tracks the path of an account through lifecycle experiences, and Plays automate processes triggered by stage changes. Provides renewal forecasting through its Renewal Hub feature.

Catalyst (if applicable)

4) Scoping

Scoping Factors

1. Number of Lifecycle Stages

  • 4-6 stages (New Customer, Onboarding, Adopting, Healthy, At-Risk, Churned) --> Standard complexity, recommended starting point
  • 7-8 stages (adding sub-stages like "Expanding" or "Renewing") --> Moderate complexity increase
  • 8+ stages or multiple parallel tracks (by product line) --> Significant complexity, requires additional scoping

2. CRM Platform

  • Salesforce --> Flow Builder for automations, custom fields on Account object
  • HubSpot --> Workflows for automations, custom properties on Company object

Multiple Approaches

Approach 1: CRM-Only Lifecycle

  • Criteria: No CS platform in place, or CS platform planned for later. Company wants foundational lifecycle tracking without system integration complexity.
  • Execution: All stages, automations, and reporting built in CRM (Salesforce or HubSpot). CSMs interact with lifecycle through CRM page layouts and screen flows.

Approach 2: CRM + CS Platform Integration

  • Criteria: CS platform (Gainsight, ChurnZero, Catalyst) already deployed. Need bi-directional sync and consistent stages across systems.
  • Execution: CRM is source of truth for lifecycle stage. CS platform consumes stage data and triggers playbooks/health scoring. Sync rules and conflict resolution documented.

Approach 3: Multi-Product Lifecycle

  • Criteria: Company sells multiple products with distinct post-sale journeys. A single lifecycle track does not capture the customer experience accurately.
  • Execution: Separate lifecycle tracks per product (or product family), with a "master" account-level lifecycle that aggregates. Requires additional fields, automations, and reporting logic.

5) Discovery Questions

Questions for Project Kickoff

Business Context

  • What decisions do you want to make with lifecycle data that you cannot make today? (Reveals the real priority: reporting, accountability, or early warning)
  • How do you define "customer" --- is it every closed-won account, only active subscriptions, or something else? (Critical for scoping which records enter the lifecycle)
  • Do you report CS metrics to the board or investors today? What are they asking for that you cannot provide? (Identifies reporting requirements)

Current State

  • Walk me through what happens after a deal closes. Who does what, and when? (Maps the informal lifecycle that exists today)
  • What fields in the CRM do you currently use to track customer status? How accurate are they? (Identifies existing infrastructure to build on or replace)
  • Do your CSMs follow a consistent process for onboarding, or does it vary by CSM? (Determines whether entry/exit criteria can be standardized)
  • What CS tools are in the stack today (Gainsight, ChurnZero, Catalyst, spreadsheets)? (Scoping factor: integration needs)

Technical Environment

  • Who owns CRM administration? How quickly can we get admin access and deploy changes? (Identifies potential blockers)
  • Are there existing automations on the Account object that could conflict with lifecycle stage updates? (Prevents automation collisions)
  • What reporting tools are used today (native CRM reports, BI tools like Looker/Tableau, spreadsheets)? (Determines where dashboards should live)

Information to Gather Before Implementation

CRM Access:

System Administrator credentials (or delegated admin with field creation, automation, and reporting permissions). Document current Account object fields related to customer status, stage, or health.

CS Process Documentation:

Any existing onboarding checklists, customer journey maps, stage definitions (even if informal), or CS playbooks. If none exist, schedule a 60-minute working session with the CS Manager to document the informal process.

Stakeholder Availability:

Confirm availability for: 1 discovery session (VP CS + CS Manager, 60 min), 1 stage definition workshop (CS team, 90 min), 1 UAT session (2-3 CSMs, 60 min), 1 training session (full CS team, 60 min).

Reporting Requirements:

List of metrics leadership wants from the lifecycle (funnel counts, velocity, time-to-value, stage conversion rates). Sample board deck or QBR template showing where lifecycle data should appear.

6) Overcoming Common Belief Barriers

"We already track customer status in the CRM."

Having an Account Status picklist with values like "Active" and "Inactive" is not a lifecycle. A lifecycle has four elements that a simple status field lacks: (1) defined entry/exit criteria so the stage means the same thing for every customer, (2) automated transitions that move customers between stages based on actual behavior or milestones, (3) timestamp fields that record when each transition happened, and (4) velocity metrics that measure how long customers spend in each stage.

Most "customer status" fields are manually maintained, inconsistently applied, and lack any associated date data. They answer "what did someone last type?" rather than "where is this customer in their journey?"

The reframe: "You have a status label, not a lifecycle. The difference is like having a sales stage field that reps type into manually vs. an opportunity pipeline with stage requirements, conversion metrics, and forecasting. We are building the second one for your post-sale motion."

"Our CS team is too small to need this."

Small CS teams (2-5 CSMs) typically manage 30-80 accounts each. Without lifecycle tracking, CSMs rely on memory, spreadsheets, or weekly standups to know which customers need attention. This does not scale, and it fails silently --- a customer stuck in onboarding for 60 days does not raise an alarm unless someone remembers to check.

The lifecycle makes the invisible visible. Automated stage tracking removes the manual burden, and velocity alerts surface stalled accounts without requiring CSMs to maintain spreadsheets.

The reframe: "Small teams benefit most because you have the least margin for error. One missed at-risk customer has a bigger impact on your retention rate than it would at a 50-person CS org."

"We'll do this after we implement our CS platform."

CS platforms (Gainsight, ChurnZero, Catalyst) are designed to consume lifecycle data from the CRM, not to originate it. Implementing a CS platform without lifecycle stages already defined in the CRM leads to one of two problems: (1) stages get defined ad-hoc in the CS platform with no CRM sync, creating data silos, or (2) the CS platform implementation stalls because there is no lifecycle structure to build on.

The CRM lifecycle is the foundation. The CS platform is the house. Build the foundation first.

The reframe: "The lifecycle should exist before the CS platform, not after. Every CS platform vendor will tell you they need lifecycle stage data from your CRM during implementation. Build it now, and your CS platform rollout will be faster and cleaner."

"This is just an ops project --- it won't move the needle on retention."

Companies with structured lifecycle tracking achieve 15-30% improvement in conversion rates between stages [3]. The mechanism is straightforward: when you can see that 40% of customers stall in onboarding for more than 45 days, you can fix the onboarding process. When you cannot see the bottleneck, you cannot fix it. Customers who do not reach value within the first 90 days are significantly more likely to churn [2].
